1950年6月5日，丰田喜一郎辞去社长职务。这位把家族织机事业带进汽车工业的创始人，没能把公司直接交到自己孩子手上。
持续两个月的劳资对峙最终以大规模人员缩减和管理层辞职收场，2146名员工离开，副社长和常务董事也与丰田喜一郎同日辞职。一个多月后，丰田自动织机社长石田退三兼任丰田汽车社长，银行出身的中川不器男等人进入新的经营班子。
转折发生在丰田喜一郎辞职后的第二十天。
朝鲜战争爆发，美军的卡车订单让濒临破产的丰田获得喘息。到1951年3月，累计订单4679辆，金额36.6亿日元。工厂恢复运转，账面重新有了现金。1952年初，公司准备请创始人回来重新执掌社长之位。可就在正式复出前，丰田喜一郎骤然去世，终年57岁。
丰田的继任时刻屡屡发生变数。
1967年，社长中川不器男出差归来后心脏病突发，社长之位直到葬礼结束后才有人接手。1995年，丰田达郎因病住院半年，家族连续掌权的阶段再次中断。2009年，丰田章男在公司预计出现成立以来首次年度营业亏损之际临危受命，随后又被卷入丰田历史上最严重的召回危机之一，并于2010年与丰田北美负责人稻叶良睍一同赴美国国会作证。
丰田也有过一次隐秘的交接。
2022年底，在泰国武里南赛道，丰田章男问身边的工程师佐藤恒治，是否愿意接任社长。佐藤于2023年4月正式上任。2026年4月，他转任副董事长兼首席产业官，近健太接任社长兼首席执行官。
2026年，另一次人事调动引发了外界对家族第五代的关注，但丰田并未把它定义为接班安排。
2026年8月1日，丰田章男38岁的儿子丰田大辅，将离开自己参与创建的软件公司Woven by Toyota，以及一期已经启用、二期仍在建设的Woven City，回到丰田汽车。他不会进入董事会，也没有获得执行高管头衔，而是以项目经理身份进入一个接近车辆开发“现场”（genba）的部门。丰田没有披露具体部门和车型。
目前丰田没有公开宣布任何接班人。这家公司近九十年的历史反复证明，姓名可以在危机时刻提供信用，也会在权力交接时引发怀疑。
第五代回到车辆开发现场
Woven City建在丰田东富士旧工厂所在地，用真实的城市环境测试自动驾驶车辆、机器人和物流设备。2025年9月，一期正式启用，首批居民开始入住，多家合作企业也进入共创阶段；二期目前仍在建设。
作为Woven by Toyota的创始成员、高级副总裁和Woven City核心负责人，丰田大辅一度把目光投向汽车之外。2025年接受采访时，他把这座城市和曾祖父丰田喜一郎当年进入汽车行业相提并论，并提出一个问题：“当我们真正成为移动出行公司，丰田汽车还会不会是集团核心？我们不知道。”
不到一年，他却开始往回走。
2026年6月1日，Woven宣布丰田大辅将于8月1日转入丰田汽车。公司公告没有披露新职务。丰田发言人随后向路透社确认，他将担任项目经理，进入靠近车辆开发“现场”（genba）的部门，但拒绝说明具体事业部和车型。
这意味着他的工作重心将从城市级试验平台转向车辆开发。但由于丰田尚未说明具体职责，目前无法判断他是否会独立负责某款车型，也不能据此确认这是一项接班人培养安排。
这不是他第一次进入丰田汽车。2016年，他曾在电子控制工程部门工作，2018年转入丰田研究院高级研发公司。此后，他的工作主要集中在软件、自动驾驶和未来出行领域。
从丰田佐吉算起，他是家族第五代。若从丰田汽车创始人丰田喜一郎算起，他是汽车事业的第四代。
但丰田的继任史，从第一任社长开始，就从未沿着血缘直线传递。
1937年，第一任社长并非丰田佐吉血亲后代
1937年8月的创立大会上，出任第一任社长的不是开创汽车业务的丰田喜一郎，而是丰田利三郎。喜一郎担任副社长，直到1941年才接任社长。
利三郎原名儿玉利三郎，1915年迎娶丰田佐吉长女丰田爱子后，被家族收养，才改姓丰田。他出身棉纺行业，长年打理家族企业的经营，公司成立时顺理成章坐上社长之位。
也就是说，丰田汽车的第一任社长，既是家族一员，又不是丰田佐吉的血亲后代。婚姻、收养、管理才干、家族信任，几股力量共同决定了这个位置花落谁家。
丰田早期的家族边界，本来就比一张直系家谱宽得多。
1936年，汽车业务主动与家族姓氏拉开了一点距离。当时的标志征集收到约2.7万份投稿，最终将品牌名从家族姓氏的片假名写法“トヨダ”（Toyoda）改为“トヨタ”（Toyota），罗马字拼写也随之改为“Toyota”。
丰田官方给出的理由包括：新名称使用清音，听起来比“Toyoda”的浊音更清晰；“トヨタ”的片假名写法恰好八画，而八画被认为与财富和好运有关。这次改名也象征企业要从一家小型独立公司走向规模更大的公司。
中文里，“Toyoda”和“Toyota”都写作“丰田”，这层微妙的区别很容易被忽略。但日文和英文名称的这一次改写，划下了一条清晰的界线，企业来自丰田家族，却不能只属于丰田家族。
即便如此，丰田这个姓氏仍深深嵌进了公司的骨血里。丰田佐吉留下自动织机和“发现异常即停止”的理念，丰田喜一郎把家族技术积累转向汽车，并孕育出准时化生产的雏形。往后，丰田英二、丰田章一郎、丰田章男接力推动生产体系成熟、全球化布局和产品变革。
这个家族提供的从来不是稳固的多数股权，而是一条贯穿数代人的工业叙事。每逢公司闯入陌生领域或撞上重大危机，丰田这个姓氏，总会重新被推到台前。但经历了第一次真正的生死考验，证明公司其实能够把创始家族请下驾驶席。
1950年，创始人被迫离开经营一线
1950年春天，丰田的现金流已经绷到断裂边缘。战后经济紧缩压垮汽车需求，钢铁和有色金属价格一路飙升，银行的谈判代表坐在会议桌对面，开出重组业务、裁员瘦身、把销售部门单独剥离出去的条件。
1950年4月，丰田汽车销售公司成立，制造与销售就此分家，一分就是32年。
拆分没能立刻扑灭危机。
从4月11日起，劳资双方围绕工资、裁员和重建方案展开拉锯，谈判桌两端的人几乎每天都要碰头，整整谈了两个月。公司最终关闭东京的芝浦和蒲田工厂，2146人离职，员工总数从8140人骤降到5994人，厂区里空出的工位一时没人填补，留下来的人还要接受降薪。
6月5日，丰田喜一郎和副社长熊部一雄、常务董事西村孝八郎同一天辞职。7月18日的临时股东大会后，丰田自动织机社长石田退三兼任丰田汽车社长，帝国银行出身的中川不器男进入管理层。
丰田汽车成立才13年，创始人就已经失去了经营权。
丰田喜一郎辞职20天后，朝鲜战争爆发。美军很快向丰田采购卡车，于7月31日下达首批1000辆订单，随后又追加2329辆和1350辆，累计4679辆，金额36.6亿日元。战争订单让刚刚经历裁员、拆分和管理层变动的丰田稳住了经营。
丰田喜一郎没有立刻回来。
离职后，他仍在私下关注乘用车开发，案头摆着草图和零件清单。1952年初，公司经营好转，石田退三开始张罗迎他复出。面对邀请，他只说了一句：“不造乘用车的公司，算不上汽车制造商。”
这句话听着强硬，丰田英二后来回忆，他心里其实高兴得很。
公司原本打算在1952年7月的股东大会上正式宣布他复出，新的乘用车项目也已在当年1月启动。然而3月27日，丰田喜一郎突然去世，复出计划戛然而止，原定的欢迎仪式最终没有举行。后来成为丰田代表车型的皇冠，其开发也在这一时期启动。
创始人一手缔造了汽车事业，却在公司最难熬的时刻被迫离开，订单在他走后蜂拥而至，公司准备接他回来时，他却猝然离世。
丰田的第一次继任，没能完成。公司继续由职业经理人打理，创始家族则在很长一段时间里退到权力边缘，等着下一次转折降临。
1967年至1995年，突发接班
1967年10月13日，丰田社长中川不器男在东京开完一整天会，乘车返回名古屋。深夜，心脏病突发，没能等到天亮。
公司没有在第二天宣布继任人选。由于仍有其他代表董事维持经营，社长之位暂时空缺。直到10月30日葬礼结束，副社长丰田英二才正式接任。
丰田英二是丰田喜一郎的堂弟。他长年扎根工厂和技术体系，与大野耐一等人一起推动丰田生产方式走向成熟。在被推上最高职位前，他已经在公司工作数十年。
他后来回忆，职位本身没让他感到陌生，“让我吃惊的，是周围人态度的变化”。
这次突发式接班，恰好折射出丰田家族影响力的一种典型方式：家族成员从不会仅凭血缘就坐上最高职位，但当公司突然失去领导者，一个内部履历深厚、又能代表企业传统的人，更容易被管理层接受。
丰田英二当了15年社长，直到1982年制造与销售两家公司重新合并。
彼时，美日汽车贸易摩擦加剧，丰田开始考虑海外生产。制造和销售分离带来的沟通成本越垒越高，公司急需统一产品、资金、人员和国际决策。1982年1月，双方签下合并备忘录，随后马不停蹄处理合并比例、董事席位、组织架构。
7月1日上午9点30分，53名高管在总部参加新公司成立仪式。丰田英二和丰田章一郎共同为“Toyota Motor Corporation”公司牌揭幕，分离32年的制造与销售体系重新合为一家。
随后的董事会上，丰田英二出任董事长，丰田喜一郎之子丰田章一郎成为社长。丰田英二在给员工的信里写道：“丰田的战后时代结束了。”
这是家族一次真正的回归，却仍不是父子之间的直接交棒。丰田喜一郎1950年离开后，历经石田退三、中川不器男、丰田英二三任社长，整整32年过去，他的儿子才坐上合并后的丰田社长之位。
丰田章一郎随后推动北美本地化生产。1983年，丰田与通用汽车成立新联合汽车制造公司（NUMMI）。他的弟弟丰田达郎深度参与北美生产体系，并于1992年接任社长。
家族连续掌权只维持了三年。
丰田达郎长期受健康问题困扰，于1995年住院约半年后卸任，转任副董事长。丰田没有另找一名家族成员补位，而是由在公司工作约40年的奥田硕接任社长。
此后，奥田硕、张富士夫、渡边捷昭连续执掌丰田，职业经理人掌权长达14年。
家族并未真正离场。丰田章一郎继续担任董事长和名誉会长，在集团关系和重大方向上留有话语权，日常经营则交给内部培养的职业经理人。
丰田由此形成一种反复出现的结构：家族负责保存历史、方向感和危机中的象征意义，职业经理人负责在庞大组织里维持经营的连续性。两者边界并不清晰，却长期互相制衡。
2009年，家族在危机中归来
2008年末，全球金融市场一片风声鹤唳，丰田章男的名字开始频繁出现在继任传闻里。
彼时全球金融危机迅速压低汽车需求，丰田刚刚超过通用成为全球销量冠军，却预计迎来自成立以来首次年度营业亏损。是否要在此刻让创始家族重新掌舵，公司内部曾有不同意见。
据路透社当时报道，张富士夫、奥田硕、丰田章一郎等关键人物曾权衡，是否先安排一位过渡管理者，让丰田章男再积累几年经验。最终，丰田选择直接让52岁的丰田章男接任。
他的姓氏，既是护身符，也是一道枷锁。
丰田章男1984年进入公司时，父亲丰田章一郎提醒过他，没人愿意成为“社长儿子的下属”。不少员工长期与他保持距离，他辗转生产、销售、北美合资工厂、亚洲和中国业务，办公桌一次次搬迁，2000年才进入董事会，2009年正式接任社长。
上任不久，大规模召回危机迎面而来。2009年至2011年，超过1000万辆丰田汽车因油门踏板和脚垫等问题被召回。2010年，丰田章男与丰田北美负责人稻叶良睍一同出席美国国会听证会。
那场听证会上，他把家族身份与个人责任联系起来：“我是创始人的孙子，所有丰田汽车都带着我的名字。汽车受伤时，我也会感到受伤。”
丰田章男此后当了14年社长，但没有把职位交给儿子。2022年底，他在泰国武里南赛道向雷克萨斯和GR负责人佐藤恒治询问：“你愿意接任社长吗？”
佐藤恒治2023年4月正式上任，丰田章男转任董事长。据他本人说法，选中佐藤的重要原因是他年轻、热爱汽车，并且在车辆开发一线展现出了丰田的理念和行事方式。
2026年，近健太接任社长
2026年2月，丰田宣布佐藤将在4月转任副董事长和首席产业官，近健太接任社长兼首席执行官。
这次调整发生在丰田应对多重压力之际。2024年的认证违规事件仍在考验集团治理。与此同时，贸易政策、成本和产业竞争的不确定性上升。丰田在官方说明中把提高盈利能力、降低盈亏平衡销量列为紧迫任务，并表示佐藤还需要把更多精力投入日本汽车工业协会和产业协作。
换帅因此不宜简单理解为对佐藤三年任期的否定，更像是一次针对经营与产业事务的职责重组。
近健太最重要的履历，是担任丰田汽车本部的执行役员、首席财务官。他长期从事财务和经营管理，早年曾任丰田章男秘书，后来还兼任Woven董事和首席财务官。
这些经历集中体现了他与丰田章男的信任关系、财务专长和跨部门经验。按照丰田公布的分工，佐藤将主要负责产业合作和对外事务，近健太则负责公司经营、盈利能力改善和降低盈亏平衡销量。
从丰田章男卸任，到佐藤恒治和近健太先后接任，社长之位连续两次交给了非家族成员。丰田章男仍担任董事长和代表董事，在产品、文化、集团关系和管理者培养中继续发挥影响。
这种影响，单从持股比例里根本解释不通。
丰田章男个人持股不足0.2%，丰田家族合计持股也低于2%，根本无法靠多数股权左右董事会。丰田如今的大股东主要是信托银行、金融机构和集团企业，家族成员甚至挤不进前十大股东席位。
研究日本家族企业的学者，把姓名、声誉、内部关系、社会网络和长期积累的经营知识，称作“软性家族资产”。在丰田，正是这些资产，让家族持股被不断稀释之后，依然能左右公司文化与战略。
这种影响同样受到股东约束。2024年，受认证违规和公司治理争议拖累，丰田章男的股东支持率一度跌到约72%。2025年，支持率回升至96.72%。姓氏能在公司内部带来权威，却换不来资本市场的无条件支持。
姓氏之外，还有一套制度
丰田现行公司文件里，找不到“家族优先”“长子继承”或“创始家族保留席位”这类条款。
按照日本公司法和丰田的治理结构，股东大会负责选举董事，董事会再从中选出代表董事，并任命董事长、社长等职务。丰田章男个人不拥有法律意义上的“传位权”，丰田大辅也不能靠一个姓氏直接继承社长之位。
丰田并非到2026年才开始披露社长培养和选拔机制。最迟在2023年，其综合报告和股东大会通知已经列出人才培养、评价反馈、人选确定以及外部董事参与等环节。2026年股东大会通知结合近健太的任命，再次、更集中地说明了这套机制如何运转。
潜在候选人会被派去担任内部公司社长、地区首席执行官和职能负责人，在产品、地区和专业岗位上承担经营责任。候选人还会通过定期经营讨论和一线工作展示判断力、技能与行事方式。独立外部董事则通过听取内部负责人和地区高管汇报、走访业务现场等方式观察其执行情况。
丰田每年还会与40名以上的经营干部和高级管理人才面谈，了解他们的个人特点。候选人每年接受来自多名上级和相关人员的综合评价及360度反馈，评价结果连续积累数年。最终候选人还要接受个别面谈。
